Four case notes — two from our own operation, two for brands. Client names withheld on request; figures confirmed by them.
Context: top-ten domestically, no Pakistan entity, no channel, only trade-show leads.
What we did: SECP and NTN in four weeks; first 3,000 pcs by LCL to port; Daraz store with English/Urdu listings; 12 local creators for unboxing; price band set at the mainstream tier.
Result: first order in week 11; 1,800 pcs a month by month six; returns down from 21% to 13%.
Context: a 33 W charger sold well but returns ate the margin; support spent three hours a day on rejects.
What we did: analysed 400 returns; most were "not received" or "wrong wattage"; added real photos and a compatibility table; WhatsApp confirmation before dispatch; prepaid discount for high-risk addresses.
Result: returns 24% → 9%; unit economics back to healthy; support time down to 40 minutes a day.
Context: started from accessories on Daraz, then offline; the hard parts were stock and terms.
What we did: weekly sell-through reviews; long-tail SKUs moved to dropship; one main dealer per city; after-sales centralised in Lahore.
Result: inventory turns from 96 to 47 days; offline 34% of monthly volume; 48-hour after-sales.
Context: last mile was outsourced and neither speed nor damage was controllable.
What we did: six riders, two micro-hubs in Lahore; own orders only; every pick, transit and signature logged.
Result: 91% within two hours; 0.4% damage; 17% cheaper per order than outsourced. Now preparing to open to merchants.
